Great in the interview, terrible on the phone: the most expensive hiring mistake in sales

7 min readยท28 Jul 2026

The interview rewards people who are good at interviews. The job rewards people who are good at calls. Here is how to stop confusing the two.

The pattern every sales leader recognises

Ask any sales manager on Reddit about their worst hire and you get the same story: the candidate was charming, structured, told a great story about a big deal, name-dropped MEDDIC โ€” and then froze the first time a real prospect said "we have no budget this quarter."

An interview is a friendly, scheduled conversation where the other person wants you to succeed. A cold call is an unscheduled interruption where the other person wants you to go away. Those are two different skills, and we keep hiring for the first one.

He interviewed like a VP and sold like an intern. Four months and 180k later we started over.

Why the CV can't save you

Quota attainment on a CV is unverifiable, context-free and almost always rounded up. Territory, inbound volume, brand strength and a strong SDR team can carry an average rep to 120%. A great rep in a bad patch shows 70%.

So recruiters fall back on proxies โ€” logos, tenure, university, "culture fit" โ€” which correlate with background far more than with selling ability.

What to measure instead

Watch the behaviour you're buying. In a five-minute call you can observe the opener, whether they earn the right to ask questions, how they handle the first brush-off, whether they quantify pain, and whether they actually ask for the next step.

A live AI role-play gives every candidate the same tough prospect, the same objections and the same clock โ€” and produces a transcript you can point at when you defend the decision.

Make the test the first step, not the last

Most teams run role-play in the final round, after four hours of interviews. That's backwards: the cheapest signal should come first. Send the simulation link with the application confirmation and let the work speak before anyone's calendar opens.

Key takeaways
  • Interview skill and selling skill are different skills โ€” test both.
  • Quota numbers on a CV are unverifiable; behaviour on a call is not.
  • Put the practical test before the interviews, not after.
  • Always keep a transcript so the hiring decision is defensible.
